I have a 4 yo and a 16 mo and would like to start "preschool" (at home) with my 4 yo this September. Right now, we read a lot of books and do various things during the day, but with no schedule. When "school" starts, I would like our days to be a little more structured, with lessons occurring from 9 am to 11 am. Does anyone have any suggestions or experience on how to transition from having no schedule to having a schedule? How did you start homeschooling with your first child?

I would start to look into the idea of "pegs."
You could begin by pegging certain activities to meals (go over alphabet and numbers after breakfast), snacktime (read-aloud while they snack), naptime (messy craft activity while little one naps)etc. That way it is more of a natural structure than an artificially imposed one. And you can gradually add to that as things flow smoothly.
If you do a search here you will find many more posts about using pegs to structure your day.
